What Is an AI Readiness Assessment?

AI Readiness Assessment
An AI Readiness Assessment is a structured diagnostic tool that evaluates an organization's current capability to adopt, deploy, and scale artificial intelligence across marketing, sales, and revenue operations functions. The Pedowitz Group's assessment measures readiness across seven capability dimensions — Strategic Alignment, Data Readiness, Technology & Infrastructure, Process & Governance, People & Skills, Culture & Mindset, and AI Use Case Maturity — scoring each on a 1.0–4.0 numeric scale and outputting a composite score with a dimension-level gap analysis and prioritized investment roadmap.
AI Readiness for Marketing
AI readiness for marketing refers specifically to an organization's preparedness to deploy AI-powered tools and workflows — such as generative AI content tools (ChatGPT, Claude, Jasper), predictive lead scoring in Salesforce Einstein or HubSpot AI, AI-driven personalization in Marketo Engage or Adobe Experience Cloud, and AI agents for marketing automation — in a way that produces measurable, scalable revenue outcomes rather than isolated experiments. A score of 3.0 or higher on the Pedowitz Group's 4.0-point scale indicates a Scaling or Leading level of AI readiness.
AI Maturity Model (TPG Four-Stage Scale)
The Pedowitz Group's AI Maturity Model classifies organizations into four progressive stages scored on a 1.0–4.0 numeric scale: Ad-hoc (1.0–1.9), where capabilities are absent or highly fragmented; Emerging (2.0–2.9), where initial steps are in place but incomplete; Scaling (3.0–3.4), where capabilities are formalized, repeatable, and delivering measurable value; and Leading (3.5–4.0), where capabilities are fully mature, automated where possible, and drive continuous innovation. Each of the seven assessment dimensions receives its own maturity stage score, plus a composite overall score.

The Pedowitz Group AI Readiness Assessment is a free, 15–20 minute diagnostic that evaluates marketing and revenue operations organizations across seven capability dimensions — Strategic Alignment, Data Readiness, Technology & Infrastructure, Process & Governance, People & Skills, Culture & Mindset, and AI Use Case Maturity — each scored on a 1.0–4.0 numeric scale across four maturity stages: Ad-hoc, Emerging, Scaling, and Leading. Upon completion, participants receive a personalized PDF report with an executive summary, dimension-level scores, a composite overall score, capability gap analysis, and a prioritized AI adoption roadmap — giving CMOs, Marketing Operations leaders, and Revenue Operations teams a clear, evidence-based starting point for AI strategy, budget allocation, and vendor selection.

Why it matters: According to McKinsey's 2024 State of AI report, only 11% of organizations have scaled AI beyond pilot programs — with the primary barriers being unclear strategy (42%), data readiness gaps (38%), and talent shortfalls (31%). The Pedowitz Group's AI Readiness Assessment directly addresses each barrier by quantifying readiness before investment decisions are made.

Score 2.0–2.9
Emerging
Initial steps are in place. Some processes, tools, or resources exist but are incomplete or not fully adopted across the organization.
Score 3.0–3.4
Scaling
Capability is formalized and broadly implemented. Processes are repeatable, with measurable performance and growing adoption delivering clear business value.
Score 3.5–4.0
Leading
Capability is fully mature, automated where possible, and drives continuous improvement and innovation. AI is core to operations and outcomes are tracked against revenue KPIs.

What the AI Readiness Assessment Measures: Seven Capability Dimensions

The Pedowitz Group's AI Readiness Assessment evaluates marketing and revenue operations organizations across seven foundational capability dimensions. Each dimension receives an independent score on the 1.0–4.0 maturity scale — Ad-hoc, Emerging, Scaling, or Leading — which are then combined into a composite AI Readiness Score used to prioritize your adoption roadmap and identify the highest-impact gaps.

Dimension 1
Strategic Alignment
Evaluates whether AI initiatives are connected to explicit business goals and measurable outcomes — pipeline, ARR, cost efficiency, customer experience — and whether executive sponsorship from the CMO, CTO, or Chief AI Officer is active. Organizations scoring Ad-hoc (1.0–1.9) on this dimension risk AI projects that lack funding, executive support, or clear success criteria. Priority actions include building a simple AI business case with expected ROI and identifying 1–2 business outcomes where AI could have measurable impact within 90 days.
Signals assessed: AI strategy tied to revenue KPIs; executive sponsor identified; pilot funding secured; AI goals in team OKRs
Dimension 2
Data Readiness
Assesses the availability, quality, accessibility, and governance of data required to train, fine-tune, and operate AI models — including CRM data completeness in Salesforce or HubSpot, first-party data strategy, integration coverage, and the presence of automated quality monitoring. Organizations scoring Scaling (3.0–3.4) on this dimension typically have a strong foundation and should focus on closing remaining integration gaps, automating quality checks, and moving toward unified real-time data access via a customer data platform (CDP) such as Segment, Tealium, or Adobe Real-Time CDP.
Signals assessed: CRM data completeness %; CDP deployed; real-time data access; automated quality monitoring; first-party data governance policy
Dimension 3
Technology & Infrastructure
Evaluates whether the marketing technology stack — including Salesforce Marketing Cloud, HubSpot, Marketo Engage, Adobe Experience Cloud, and 6sense — has AI capabilities activated and integrated into live workflows. Organizations scoring Emerging (2.0–2.9) typically have basic integrations in place but face scalability gaps. Priority actions include connecting core systems (MAP, CRM, analytics), experimenting with low-risk AI tools and features, and creating an AI experimentation sandbox environment to test use cases without disrupting production systems.
Signals assessed: MAP-CRM-analytics integration; Salesforce Einstein or HubSpot AI activated; AI experimentation environment; reporting dashboards live
Dimension 4
Process & Governance
Measures whether formal processes exist for piloting AI, reviewing AI outputs, and governing AI use across the organization — including human-in-the-loop review workflows, cross-functional AI working groups, and ethical AI guidelines. Organizations scoring Emerging (2.0–2.9) on this dimension face risk of inconsistent AI adoption and compliance exposure, particularly for data privacy regulations like GDPR and CCPA when using tools such as ChatGPT Enterprise, Claude for Work, or Microsoft Copilot without documented acceptable use policies.
Signals assessed: AI pilot criteria and success metrics defined; human-in-the-loop review process; AI working group active; ethical AI guidelines published; GDPR/CCPA compliance reviewed
Dimension 5
People & Skills
Assesses whether marketing and revenue operations teams have the skills, training programs, and organizational structures to operate AI tools effectively — including prompt engineering capability, data literacy, AI tool adoption rates, and whether a formal AI Center of Excellence (CoE) exists. Organizations scoring Scaling (3.0–3.4) on this dimension have a strong talent base and should focus on upskilling teams on advanced AI tools, forming a dedicated AI CoE, and rotating talent through AI projects to build institutional capability.
Signals assessed: AI training program active; prompt engineering skills present; AI CoE or working group established; AI skills in hiring criteria; innovation time allocated
Dimension 6
Culture & Mindset
Evaluates the degree to which AI adoption is embedded in organizational culture — including leadership's comfort with AI experimentation, the presence of a safe-to-fail environment for AI pilots, whether AI goals are included in team objectives, and whether early wins are actively celebrated and shared. Organizations scoring Emerging (2.0–2.9) face risk of AI remaining experimental rather than becoming core to marketing operations. Priority actions include allocating dedicated budgets for AI pilots, including AI goals in team OKRs, and creating visible recognition for AI-driven wins.
Signals assessed: AI wins celebrated and shared; AI pilot budgets allocated; AI goals in team objectives; safe-to-fail culture established; leadership champions AI publicly
Dimension 7
AI Use Case Maturity
Evaluates whether a structured, living AI use case roadmap exists — with a prioritized backlog, scoring framework (effort vs. business impact), and direct connection to GTM strategy, pipeline targets, and revenue KPIs. This is typically the strongest dimension for organizations that have been experimenting with AI tools. Organizations scoring Leading (3.5–4.0) on this dimension should focus on maintaining a living AI roadmap with strategic focus, continuously adding innovative use cases, measuring comprehensive portfolio ROI, and pioneering new AI applications for competitive advantage. The Pedowitz Group's AI Project Prioritization tool complements this dimension.
Signals assessed: AI use case backlog documented; effort-vs-value prioritization framework applied; use cases tied to pipeline or revenue KPIs; portfolio ROI tracked; living AI roadmap maintained quarterly

Client Snapshot: From Emerging to Scaling Across Four Dimensions in 90 Days

A mid-market B2B SaaS company completed The Pedowitz Group's AI Readiness Assessment and received a composite score of 2.27 — placing them at the Emerging/Scaling boundary — with Strategic Alignment flagged as the critical gap at 1.0 (Ad-hoc) and AI Use Case Maturity as their strongest dimension at 3.2 (Scaling). Their marketing team of 12 was actively using AI tools including ChatGPT, Jasper, Salesforce Einstein, and a third-party intent data platform, but without a shared strategy, governance policy, or any connection to pipeline reporting in Salesforce.

Following the assessment, TPG designed a 90-day AI readiness sprint targeting the four lowest-scoring dimensions: Strategic Alignment, Technology & Infrastructure, Process & Governance, and Culture & Mindset. Deliverables included a documented AI business case tied to pipeline KPIs, activation of dormant Salesforce Einstein lead scoring, an AI acceptable use policy, and a prompt engineering workshop for the marketing ops team. By Day 90, three dimensions had advanced from Emerging to Scaling, and AI-influenced pipeline was visible for the first time in the Salesforce revenue dashboard.

It is most valuable for organizations currently evaluating AI investment decisions, planning a formal AI strategy, or attempting to scale AI use cases beyond initial pilots — particularly those using Salesforce, HubSpot, Marketo Engage, Adobe Experience Cloud, or similar enterprise martech platforms.
What is the difference between AI readiness and AI maturity?
AI readiness refers to an organization's preparedness to begin or expand AI adoption — assessing whether the foundations of strategy, data, technology, talent, and governance are sufficiently in place to deploy AI successfully. AI maturity refers to how far along an organization already is in its AI adoption journey — from initial experimentation through scaled, automated operations. The Pedowitz Group's AI Readiness Assessment measures both simultaneously: it identifies current maturity level per dimension while diagnosing specific readiness gaps that would block the next stage of adoption.
Does completing the assessment commit me to working with The Pedowitz Group?
No. The AI Readiness Assessment is completely free and carries no obligation to engage with The Pedowitz Group. The PDF report and personalized recommendations are provided at no cost as a resource for marketing and revenue operations leaders making AI investment decisions. If organizations want support acting on the assessment findings — through TPG's AI Roadmap Accelerator, AI Agents and Automation services, or Revenue Marketing transformation engagements — those options are available but entirely optional.
