These queries are different from broad category terms. They represent the actual language senior buyers use when they are doing due diligence, not the language marketing teams use when they are writing content.

Step 2: Run the Queries Across Platforms

Open ChatGPT and Perplexity. Run each query on both platforms. They have different citation patterns and content preferences, and a competitor can appear strongly on one and weakly on the other.

For each query, record three things:

Who appears. List every company mentioned in the response. Note whether your company appears and where in the response it lands.

What is said. Note whether the answer about your company is specific and confident or generic and thin. A specific answer cites actual outcomes, timeframes, and financial figures. A thin answer describes capabilities without grounding them in specifics.

How you compare to the strongest competitor response. For each query, identify which company received the most specific, confident, useful answer. Note what made that answer stronger than yours.

Step 3: Score the Results

Create a simple scoring matrix. For each query, rate your company's response on a three-point scale:

Strong: you appear with a specific, direct, persona-relevant answer that a real buyer would find reassuring. A CFO query produces a financially framed answer with actual numbers. A technical query produces architecture and integration specifics.

Developing: you appear but the answer is generic. You are mentioned but not differentiated. The response covers your category but does not specifically answer the question asked.

Absent: you do not appear, or you appear so briefly and vaguely that it has no meaningful influence on the buyer's impression.

Do the same scoring for your top two competitors. The matrix will show you, clearly and quickly, where the competitive gaps are largest and which queries are most at risk.

Step 4: Identify the Gap Type

For each query where a competitor is scoring Strong and you are scoring Developing or Absent, identify whether the gap is a content gap or a structure gap.

A content gap means you have not produced content that addresses this query at all. The topic, persona, or question type is simply absent from your content library. Closing a content gap requires producing new content.

A structure gap means you have relevant content but it is not structured for AI extraction. The answer to the query exists in your content library but it is buried in paragraph ten, expressed as a vague qualitative claim, or framed for a generic audience rather than the specific persona asking the question. Closing a structure gap requires restructuring existing content, which is faster and less resource-intensive than building from scratch.

In most content audits, 60 to 70 percent of competitive AI gaps are structure gaps, not content gaps. This matters because it changes the resource equation significantly. You are not starting from zero. You are restructuring what you have.

Step 5: Prioritize by Persona and Impact

Not all competitive gaps are equal. Prioritize your remediation based on two dimensions: how important is this persona to your current pipeline, and how wide is the gap.

The highest-priority gaps are in queries run by personas with the most veto power, typically the financial approver and technical evaluator, where your competitor is scoring Strong and you are scoring Absent.
