Leaders identify underperformance early by defining expected outcomes and behaviors, then monitoring a small set of leading indicators before lagging results decline. Compare trends with baselines, segments, and peers; review work quality, cycle time, conversion, reliability, and stakeholder feedback; and diagnose whether the cause is capability, clarity, capacity, process, or role fit. Build an Early-Warning Performance System

Early detection starts with explicit expectations. Define the business outcome, quality standard, required behaviors, owner, timeframe, and evidence of progress for each role, team, or initiative. Without that baseline, leaders often confuse different working styles with poor performance or discover genuine problems only after revenue, customer, or delivery results have declined.

Build a Performance Signal Stack. Track lagging outcomes such as pipeline, bookings, retention, delivery, and quality, but manage weekly through three to five predictive drivers. In marketing and RevOps, useful signals include coverage, stage conversion, speed-to-lead, time-in-stage, campaign cycle time, defect or rework rate, SLA compliance, data quality, and stakeholder confidence. Use green, yellow, and red bands based on historical performance, required revenue math, and comparable segments rather than one generic benchmark.

When a signal deteriorates, diagnose before judging. Test whether the issue comes from unclear priorities, broken inputs, workload, skill gaps, weak collaboration, process friction, or role fit. Review actual work, ask for the employee's or team's perspective, and agree on a short improvement cycle with support, weekly checkpoints, and objective decision criteria. McKinsey recommends ongoing development and feedback close to real time; TPG advises publishing standards, coaching early, measuring objectively, and deciding quickly.
