10 Criteria to Vet Revenue Marketing Consulting Firms

Most enterprise and mid-market B2B technology companies evaluate revenue marketing consulting firms the wrong way. The CMO reviews capabilities decks, checks for logos of recognizable clients, does two reference calls with people who were coached to sound enthusiastic, and selects the firm that presented most confidently. Six months later, the program has produced a strategy document, a few workshops, and no measurable change in pipeline contribution.

The selection process failed not because the firm was unqualified. It failed because the evaluation criteria were wrong. Presentation quality, brand recognition, and reference calls do not predict whether a consulting engagement will produce pipeline impact. The criteria that predict that outcome are different, more specific, and rarely make it into an RFP.

This guide gives enterprise and mid-market B2B technology marketing executives a structured evaluation framework for vetting revenue marketing consulting firms. Ten criteria. For each one: what it measures, how to evaluate it, and the specific question to ask that separates firms that can deliver from firms that can present.

Use this before your next RFP goes out. Use it to audit your current partner. Use it to explain to your CFO why the next consulting investment is different from the last one.

1. Does the Firm Have a Proprietary Maturity Framework?

What this criterion measures: Whether the firm has a structured method for assessing where your marketing organization actually is before designing where it needs to go. Consulting firms without a maturity framework design programs for an assumed state. That assumption is almost always wrong, which is why most revenue marketing engagements fail to produce the pipeline impact that was promised.

What good looks like: A proprietary maturity model that assesses specific capabilities, not just general practices. The model should cover strategy, people, process, technology, customer programs, and results. It should produce a stage classification that places your organization on a defined maturity curve. It should generate a prioritized roadmap that sequences improvement by pipeline impact rather than by the consulting firm's preferred service areas. The RM6 framework developed by TPG assesses 49 capabilities across six dimensions and places organizations at one of four maturity stages: Traditional, Lead Generation, Demand Generation, or Revenue Marketing. That level of specificity is the benchmark.

The question to ask: "Show me your maturity model. How many capabilities does it assess, how are they weighted, and how does the output tell me which gap to close first rather than giving me a list of everything that needs improvement?" A firm that responds with a general capability assessment or a survey-based tool without a stage classification and a sequenced roadmap does not have a maturity framework. It has a discovery questionnaire.

2. Can They Connect Strategy to Pipeline, Not Just to Deliverables?

What this criterion measures: Whether the firm measures engagement success in pipeline contribution data or in deliverable completion. Consulting firms that measure success in strategies produced, workshops delivered, and documentation completed are selling activity. Firms that measure success in marketing-sourced pipeline, MQL-to-SQL conversion improvement, and attribution coverage are selling outcomes.

What good looks like: At the start of every engagement, the firm defines specific pipeline contribution targets with you: what marketing-sourced pipeline percentage you should be hitting at 90 days, 6 months, and 12 months. Those targets are in the SOW. Progress against them is reviewed in every engagement status meeting. If the firm does not put pipeline metrics in the SOW, they are not accountable to pipeline outcomes regardless of what their sales presentation says.

The question to ask: "What were the specific pipeline contribution metrics you committed to in your last three enterprise engagements, and what did the client achieve against each of them?" If the firm redirects to qualitative outcomes or strategy quality, they are not measuring pipeline impact. If they can give you specific numbers, ask for the client contact who can verify them.

3. Do They Assess MOps Maturity Before Designing Programs?

What this criterion measures: Whether the firm checks that the marketing operations infrastructure can support the programs it is designing before designing them. A demand generation program that requires multi-touch attribution, account-level reporting, and ABM platform activation will fail if the MAP is misconfigured, the CRM sync is unreliable, and contacts are not associated to accounts. Firms that skip the MOps assessment build programs on a foundation that cannot support them.

What good looks like: Every revenue marketing engagement begins with a MOps infrastructure assessment covering MAP configuration health, CRM and MAP integration completeness, data quality in the contact and account database, UTM taxonomy consistency, attribution configuration, and the gap between the MOps infrastructure that exists and the MOps infrastructure that the proposed program requires to produce attributable pipeline. The assessment output includes a fix-first list of infrastructure items that must be addressed before program execution begins.

The question to ask: "Walk me through your MOps assessment process. What specific infrastructure elements do you check before designing a demand generation program, and what do you do when the assessment reveals that the infrastructure is not ready to support the program scope?" A firm that does not have a documented MOps assessment process is designing programs for an infrastructure they have not evaluated.

4. Are They Vendor-Neutral?

What this criterion measures: Whether the firm's technology recommendations reflect what your revenue model requires or what their platform partnerships incentivize. Consulting firms with undisclosed platform referral relationships will consistently recommend the platforms they are paid to recommend. At enterprise scale, a biased technology recommendation can cost $200,000 to $500,000 in annual licensing for platforms that were not the right fit.

What good looks like: The firm can tell you clearly and without hesitation which platform vendors, if any, pay them referral fees or co-sell incentives. They have a documented conflict of interest policy for technology recommendations. They can provide examples of engagements where they recommended a client not purchase a new platform, remove an existing one, or switch from a platform they are certified on to one they are not. Vendor neutrality is demonstrated by behavior, not declared in a pitch deck.

The question to ask: "Which platform vendors pay you referral fees or co-sell incentives, and how do you disclose that when making technology recommendations to clients? Give me an example of an engagement where you recommended a client remove a platform you are certified on." The answer to the first part of that question should be immediate and specific. Hesitation or redirection is the signal you need.

5. Can They Handle Complexity at Your Organizational Scale?

What this criterion measures: Whether the firm has delivered revenue marketing programs inside organizational environments as complex as yours. Complexity in enterprise revenue marketing takes several forms: multiple business units with different product lines and different GTM motions, multi-region programs with localization requirements, complex sales models involving channel partners or inside and field sales working the same accounts, and governance structures that require cross-functional alignment before any program element launches.

What good looks like: Documented engagements at comparable organizational complexity where the firm navigated cross-functional alignment challenges, operated within enterprise governance structures, and produced pipeline data that was accepted by finance as credible. The complexity of the engagement examples should match or exceed the complexity of your environment. A firm that has only delivered revenue marketing programs for 50-person SaaS companies is not prepared for a Fortune 1000 multi-region ABM program regardless of the quality of their framework.

The question to ask: "Describe the most organizationally complex revenue marketing engagement you have delivered. What made it complex, how did you manage the cross-functional alignment challenges, and what was the pipeline outcome?" Listen for specificity on the complexity dimensions, not just the outcome. Firms that have not operated in complex enterprise environments will describe process challenges in general terms. Firms that have will describe specific organizational dynamics.

6. Do They Own Sales and Marketing Alignment, Not Just Document It?

What this criterion measures: Whether the firm facilitates and enforces sales and marketing alignment or produces a shared SLA document that neither team enforces after the engagement ends. Sales and marketing alignment is the single most common consulting deliverable that looks good in a final presentation and produces no change in pipeline contribution because the alignment was never operationalized.

What good looks like: The firm has a structured alignment process that produces not just a documented SLA but MAP and CRM workflows that enforce the handoff criteria, a shared reporting cadence where both sales and marketing review pipeline contribution data together, and a defined escalation process for SLA violations. The alignment engagement should produce system-enforced behavior, not just documented intentions. A signed SLA that is not enforced in systems is a piece of paper.

The question to ask: "In your SLA design engagements, how do you enforce the handoff criteria in the system so that sales cannot ignore MQLs without that violation surfacing in the pipeline report? Show me what the enforcement workflow looks like in MAP and CRM." If the firm describes the SLA document and the alignment workshops but cannot describe the system enforcement, they are producing documentation, not alignment.

7. Is Attribution Built Into the Engagement or Added On?

What this criterion measures: Whether revenue attribution architecture is a core component of every engagement the firm delivers or an optional add-on that clients frequently discover they need after the program launches. Attribution is what converts a demand generation program from an activity system into a revenue accountability system. Firms that treat it as optional are not held to pipeline outcomes because they have not built the infrastructure that makes those outcomes measurable.

What good looks like: Every revenue marketing engagement includes attribution architecture as a non-negotiable deliverable: UTM taxonomy standard, contact-to-account association framework, MAP-to-CRM attribution field configuration, and multi-touch attribution model design calibrated to the client's sales cycle length. The attribution infrastructure is built and validated before any demand generation program launches against it. Pipeline contribution reporting is live before the engagement closes.

The question to ask: "Walk me through the attribution architecture you build as a standard component of every revenue marketing engagement. What does it include, how long does it take to build, and what does the pipeline contribution reporting look like at the end of the engagement?" If the firm describes attribution as a separate engagement or an optional add-on, every program they design for you will be unmeasurable by default.

8. Do They Build Capability in Your Team or Dependency on Theirs?

What this criterion measures: Whether the consulting firm leaves your internal team more capable after the engagement ends or more dependent on the firm to maintain what was built. Consulting firms that build dependency create a recurring revenue stream for themselves and a recurring budget obligation for you. Consulting firms that build capability leave your internal team able to operate, maintain, and extend every system and process they delivered.

What good looks like: Every engagement includes a knowledge transfer plan that specifies what your internal team needs to understand to maintain every deliverable. Configuration documentation for every MAP workflow, CRM integration, and attribution model. Defined internal ownership for every process and system component before the engagement closes. A handoff session where the consulting team walks the internal team through every element they are inheriting. The test is whether your internal team can maintain the deliverable independently 30 days after the consulting firm leaves.

The question to ask: "What does your knowledge transfer process look like, and what documentation does your internal team receive at the end of the engagement? Give me an example of a client whose internal team independently maintained and extended the systems you built 12 months after the engagement closed." Firms that struggle to answer the second part of that question are building dependency.

9. Can They Scale From Mid-Market to Enterprise Without Inflating the Model?

What this criterion measures: Whether the firm can calibrate its engagement model to your actual organizational scale rather than applying a Fortune 1000 framework to a mid-market brief or a mid-market framework to an enterprise program. Most revenue marketing consulting firms are optimized for one scale. Firms optimized for enterprise engagements will over-scope and over-price a mid-market brief. Firms optimized for mid-market will under-architect an enterprise program.

What good looks like: Documented engagements at both enterprise and mid-market scale with different engagement models, different timelines, and different scope designs that reflect the actual organizational context of each client. The firm can describe specifically how an RM6 maturity assessment differs in scope and depth for a $50M ARR mid-market SaaS company versus a Fortune 500 enterprise. They can show you a mid-market engagement SOW and an enterprise engagement SOW and articulate why they are structured differently.

The question to ask: "Show me two recent engagement SOWs: one for a mid-market SaaS client and one for an enterprise client. Walk me through the structural differences and explain why the scope, timeline, and investment are different for each." A firm that produces essentially the same scope at both scales is either under-delivering on enterprise or over-delivering on mid-market. Neither is good.

10. Is There a Named Consultant, or a Team You Never Meet?

What this criterion measures: Whether the people who present the engagement are the people who deliver it. One of the most common failures in consulting engagements is the bait-and-switch model: senior consultants win the business, junior associates deliver the work, and the client has no visibility into who is actually running their program week to week.

What good looks like: The SOW names the specific consultants who will deliver the engagement, their roles, and their weekly hour commitment. Changes to the named delivery team require client notification and approval. The engagement lead is a senior practitioner who has personally delivered revenue marketing programs at your organizational scale, not a project manager coordinating junior resources. You have a direct communication channel with the person doing the work, not just the person who sold it.

The question to ask: "Who specifically will be delivering this engagement? Can you show me the named consultants, their experience, and their weekly hour commitment in the SOW? And what is your policy if one of those named consultants needs to be replaced during the engagement?" A firm that cannot name the delivery team in the proposal has not yet committed to the delivery team. The people in the room during the pitch may not be the people in your Slack channel after the contract is signed.

Putting the Criteria Together

No consulting firm will score perfectly across all ten criteria. The evaluation is about pattern, not perfection. A firm that has a strong maturity framework, measures success in pipeline metrics, builds attribution into every engagement, and names the delivery team in the SOW is a fundamentally different kind of partner than one that produces impressive strategy documents with no pipeline accountability and a bait-and-switch delivery model.

The criteria above are weighted toward accountability. Pipeline accountability. Data accountability. Organizational accountability. That weighting is intentional. Revenue marketing consulting that is not accountable to revenue outcomes is expensive strategy work. The market has enough of that already.

Use these ten criteria to score every firm on your shortlist before the first SOW arrives. The gaps you find in the scoring exercise will tell you more about the engagement risk than any reference call.

How do you evaluate a revenue marketing consulting firm if you are not sure what revenue marketing maturity stage you are at? Ask every firm you are evaluating to run a maturity diagnostic as part of the proposal process. Any firm with a genuine maturity framework should be able to provide a preliminary assessment of your organization's stage from a one-hour discovery conversation and a review of your current reporting. If a firm cannot give you a maturity assessment before the contract is signed, they are designing a program for an assumed state. The diagnostic is the first deliverable, not a separate engagement.

What is the biggest red flag in a revenue marketing consulting proposal? A guaranteed outcome statement without a defined attribution infrastructure. If a consulting firm promises a specific pipeline outcome number without first assessing whether your MAP, CRM, and attribution infrastructure can measure that outcome, the guarantee is meaningless. You cannot measure pipeline contribution without attribution, and attribution does not exist by default. Any firm that guarantees pipeline numbers before assessing your measurement infrastructure is either making a promise they cannot verify or expecting you not to ask how they will track it.

How should mid-market technology companies evaluate consulting firms differently from enterprise? Mid-market technology companies should weight criteria 9 and 10 more heavily than enterprise teams. Scale calibration matters more at mid-market because the risk of an enterprise-priced, enterprise-scoped engagement delivering enterprise-timeline results on a mid-market budget is disproportionately damaging. Named consultants matter more at mid-market because the firm's senior practitioners are less likely to staff a mid-market engagement at the same level as a Fortune 1000 program unless the SOW requires it explicitly.

Should you evaluate a big-brand consultancy alongside specialist revenue marketing firms? Yes, but with specific evaluation criteria applied to the big-brand option. Large consultancies offer organizational scale and multi-function capability that specialist firms cannot match. But they consistently underperform specialist revenue marketing firms on criteria 1, 3, 4, and 7: maturity frameworks, MOps assessment, vendor neutrality, and attribution built into the engagement. Evaluate the big-brand option against those four criteria specifically. The gaps are usually where the engagement risk is highest.

How long should a revenue marketing consulting evaluation process take? Three to four weeks for a focused evaluation using these ten criteria. The evaluation process should include a structured scoring session for each firm against all ten criteria, a live demonstration of the maturity framework from each firm, a reference call that asks specifically about pipeline contribution outcomes rather than general satisfaction, and a review of a named consultant's background for the specific consultants who will deliver the work. Evaluations that run longer than four weeks are usually waiting on internal alignment rather than on the quality of the evaluation process itself.

What should you do if your current revenue marketing consulting firm scores poorly against these criteria? Start with a direct conversation. Bring the criteria to your next engagement review and ask the firm to address the gaps specifically. A firm worth keeping will engage with the critique and propose a concrete change to the engagement model. A firm that becomes defensive or dismisses the criteria as unrealistic is telling you something important about how they will respond when the pipeline data does not support their work. That response is the clearest signal you will get about whether the engagement is worth continuing.
